B2B Manufacturer SEO Case Study: From One Local Inquiry a Quarter to Export Buyers
An Indian maker of industrial protective workwear was invisible to the buyers it needed. Six months of SEO and AI-search work moved its inquiries from all local to about half international. One catalog cleanup went wrong along the way, and it is reported below.

Traffic existed. The right buyers did not.
The client makes flame-resistant clothing, coveralls and hi-vis gear. It sells B2B to GCC countries and to the US, UK, Canada and Australia.
Export sales were zero. Inquiries arrived about once every three to four months, and the one that did arrive was from a local buyer. The site had traffic and rankings, but almost none of it came from the people who buy.
What the first diagnosis showed
| Signal | What I found |
|---|---|
| Traffic origin | 82% of Search Console clicks came from India. The business sells only abroad. |
| GCC vs US click-through | GCC queries at 3 to 5% CTR, US queries at 0.33%, both near position 20. |
| Tier-1 export keywords | Zero impressions in Search Console. |
Nine changes, in plain terms
Product pages rebuilt
Each one rewritten for search relevance and buyer trust, replacing thin catalog listings.
Technical cleanup
Page speed, broken links and image compression.
Internal linking
Blog and category pages now pass authority and buyers to product pages.
E-E-A-T and answer-first content
Direct answers up top, FAQ blocks, and schema that machines can read, including for AI Overviews and LLM answers.
llms.txt and llms-full.txt
Explicit instructions for AI crawlers. Few competitors in this niche have them.
Local listing backlinks
Basic citation and trust signals.
Old blog posts re-optimized
Kept and improved instead of dropped, to keep the equity they had.
New commercial blog content
Written for buying-stage keywords. Each piece states minimum order quantity and industrial-grade standards in the copy.
Catalog cleanup
Old products removed, relevant ones added. This is where it went wrong.
Change 8 does the most work. A GCC procurement manager searches differently from an Indian sourcing agent. Stating MOQ and grade requirements up front attracts the first and filters out the second.

Six months, including the setback
What changed for the business
| Metric | Before | After 6 months |
|---|---|---|
| Inquiry-form submissions (100+ unit MOQ) | about 0 | 6 to 7 |
| WhatsApp inquiries | about 0 | 10 to 15 |
| International share of inquiries | 0% | about half |
| Local D2C store sales (separate channel) | not tracked | ₹8,000 to 10,000 |
The market mix is the headline. International inquiries had been stuck at zero for as long as the business tried to sell abroad. The D2C figure comes from local retail and says nothing about whether the export problem is solved. Inquiry counts are client-reported.
Impressions on eight export queries, before and after
Last six months against the six before. Query names are withheld.
Combined, these eight queries gained about 17,545 impressions. Four went from zero to more than 1,200. Two that sat on page three or beyond (position 25 to 52) now sit at position 4 to 9.
Full 16-month window, including about ten months before the engagement: 6.33K clicks, 677K impressions, 0.9% CTR, average position 12.9.
Want export inquiries, not just traffic?
I can look at your Search Console and tell you where the wrong-country traffic is coming from.
The catalog cleanup mistake
The cleanup needed a traffic pre-mortem before it ran. Removing dead SKUs was right. Removing them without checking which URLs carried GCC rankings cost 23% of clicks and 39% of impressions in one month.
The worse part is the repeat. After May, a rule of “no page removal without a pre-mortem” should have started that week. It did not, and the issue came back in the summer. That is my process failure.
Two more limits. The GCC CTR gap in the baseline sits on thin impression volume, so read it as a trend. And half of inquiries being international is progress from zero, not a finished result.
What people ask about this project
How long before results showed?
Six months from a March 2026 start.
Did everything go well?
No. The catalog cleanup cut clicks by about a third in one month and the same gap returned three months later.
What changed for the business, beyond traffic?
Inquiries went from about one every three to four months, all local, to 16 to 22 in six months, with roughly half from the target export markets.
What made the strategy specific to this client?
MOQ and industrial-grade requirements written into the commercial content, which filters for procurement buyers. Alongside that: technical fixes, llms.txt files and E-E-A-T content.
